LEADERSHIP · THE HUMAN SIDE

Caring Without Carrying Am All

Good leaders dey feel for their people. The ones wey dey last dey learn the difference between feeling with person and quietly carrying their pain go house. Na here be why that distinction matter, wetin the brain science actually talk, and how to stay warm without burning out.

Quick tips

  • Ask wetin go help before you carry am.
  • Take two slow breath between heavy talk.
  • Point dem towards help beyond your role.

One of your direct report sidon in front of you and start to cry. Their partner dey sick. The work wey dem care about dey slip, and dem dey fear well well say dem go disappoint you. You listen. You mean every reassuring word. And somewhere for the next hour, after dem don go back to their desk lighter, you go notice say you no fit focus on anything. Their fear don dey sit for your chest now, and e no dey comot when dem comot.

If you dey lead people, some version of this dey happen to you all the time. Team wey dey crisis, layoff wey you get to deliver, colleague wey clearly dey unravel. Dem dey expect you to be the steady one, the place where hard feelings fit land. So you dey absorb. Day after day, conversation after conversation, you dey take in everybody weather and store am for your own body.

Then one Tuesday you go realize say you no get anything left to give, and you no fit quite figure out why. You do everything right. You care.

Na that one be the trap. The problem usually no be say you care too much. Na *how* you take care.

Two things wey we both dey call empathy

One distinction dey under all of this wey almost nobody dey teach you, and once you see am you no fit unsee am.

One kind of caring na to feel with person. You dey take their emotion enter yourself and experience one version of am. Their dread go turn to your dread. Researchers dey call this empathy, for the narrow sense, and na the source of plenty human connection. Na also where the danger dey live, because you fit only hold small borrowed pain before e go start to flood you.

The other kind na to feel for person. You dey see their suffering clearly, e dey move you, and wetin dey rise inside you na warmth and a pull to help, instead of the suffering itself. That one close to wetin researchers dey mean by compassion. You dey stay anchored for your own body while you dey turn towards their own.

These dey sound like word games. Dem no be. The neuroscientist Tania Singer and her colleague Olga Klimecki put people for brain scanner and watch wetin happen when dem expose dem to other people distress for each of these two modes. When participants stay for raw empathy, to witness pain light up the brain own pain and threat circuits, and people report say dem feel worse, more drained, more like say dem wan pull away. When dem train the same people for compassion, something different happen. Activity shift towards networks wey tie to warmth, affiliation, and reward. Their face relax. Dem report *positive* feeling even while dem dey look straight at person suffering, and dem wan move closer, no be to run.

E turn out say these no be two flavor of one thing. Dem dey run on largely separate machinery for the brain.

So dem name "compassion fatigue" small wrong

You probably don hear the phrase compassion fatigue, and you don feel am. The exhaustion real. The label dey point at the wrong culprit.

Wetin dey wear people down no be compassion. Na wetin some researchers now dey call empathic distress, the overload wey dey come from soaking up emotion wey you no get way to discharge. Compassion, the warm and active kind, actually dey look like say e dey buffer against that overload. Na renewable posture. The drowning kind of empathy no be.

This dey reframe one belief wey plenty conscientious leaders dey carry without examining am: say to be caring person, you get to suffer alongside everybody wey you dey lead. Say if their pain no turn to your pain, you cold. That belief dey do the opposite of wetin you think. E dey slowly hollow you out, and hollow-out leader no fit hold steady for anybody.

Why your overload no dey stay your own

One practical reason dey why this matter pass your own well-being, and e easy to miss when your head dey down dey absorb.

Emotion dey travel through team. People dey read each other constantly, mostly below the level of conscious thought, and dem dey pay outsized attention to whoever dem see as the leader. Your state dey set baseline wey the room dey borrow from. When you full of borrowed dread wey you no process, e no dey stay sealed inside you. E dey leak. The tightness for your jaw, the clipped reply, the slightly frantic energy for meeting, the team dey pick all of that up and dey quietly tense in response.

So to over-carry no be only cost wey you dey pay privately. Leader wey dey run on empathic distress dey hand low-grade alarm to everybody around dem, wey na the opposite of wetin dem dey try to do by absorbing for the first place. The research on compassionate leadership dey keep landing on the same point: when leaders genuinely protect their own and their people well-being, team dey recover faster from setbacks, dey trust each other more, and dey do better work. Compassion wey include you no be self-indulgent. Na load-bearing for the whole group.

The steadiest gift wey you fit give team na leader wey don actually metabolize the hard stuff instead of carrying am around half-digested.

How e dey look for real conversation

The shift from feeling-with to feeling-for na mostly internal, but e dey change how you dey show up for concrete ways.

When somebody bring you their hardest thing, notice the pull to merge with am, to match their panic with your own, to start to dey mentally fix or fear right along with dem. Then do something quieter instead. Keep your own feet on the floor. Stay for your own breath. Let yourself be moved without being swept away.

Small things wey dey help for the moment:

  • Listen to understand, no be to absorb. Your job na to make dem feel seen and to think clearly about wetin dem need next. You no fit do the second part if you don drown for the first.
  • Ask before you carry. "Wetin go actually help right now, to listen, ideas, or just one minute to vent?" Often people no need you to take the weight. Dem need witness. To carry wetin dem only want you to hear na how you dey end up overloaded.
  • Care about the person, then act on the problem. Empathy wey stop at feeling fit leave the two of una stuck. The research on empathetic leadership blunt about this: warmth without follow-through dey read as hollow. Compassion dey finish the sentence by doing something, even something small.
  • Let the feeling pass through. After heavy conversation, take one beat before the next thing. Waka to the window. Two slow breath. You dey let their emotion move through you instead of lodging inside you.

Notice say none of this dey cold pass wetin you been dey do before. E warmer, and e steadier, because somebody still dey home inside you to do the caring.

Boundaries no be the opposite of warmth

One quiet fear dey under plenty over-carrying: say to hold any line dey make you the bad guy. Say good leader dey endlessly available, endlessly absorbent, bottomless container for other people hard days.

Amy Edmondson, wey don spend decades dey study wetin dey make team feel safe enough to speak up, dey clear say psychological safety no be the same thing as being soft or without boundary. The safest team dey pair candor and care with real structure and clear expectation. People fit bring their whole self and still know where the edges dey. Warmth and limit no be enemy. Dem dey depend on each other.

Practically, that mean say e no be betrayal of your team to:

  • Decide wetin be your own to hold and wetin belong to professional. You na manager, no be therapist. To be caring boss no require you to provide clinical support, and to try am fit hurt the two of una.
  • Protect some hours where dem no fit reach you, so you go get something left for the moments wey genuinely need you.
  • Point somebody towards real help when their need big pass the workplace. "I care about you, and this one sound like more than wetin I fit support well. You don fit talk to anybody, your doctor, counselor, the employee assistance line?" That sentence no be abandonment. Na love with good aim.

Leader wey get limit na leader wey go still dey stand six months from now. That continuity na e own kind of care.

The early signs say you don tip into overload

Most people wey dey burn out from caring no dey see am coming, because the slide slow and the cause dey feel noble. You just dey there for people. Who fit fault that?

The tell usually dey for the small shifts before the crash. You go start to feel small flicker of dread when certain name show up on your calendar. You go go small numb for conversations wey used to move you, dey nod along while something inside you don check out. You go find yourself irritable for house over nothing, or weirdly flat, or you no fit stop to replay somebody else problem by two for morning. Maybe you don start to dey avoid people wey need things from you, wey na the part wey dey usually bring the guilt.

None of that mean say you don stop to be good person. E mean say the absorbing don outrun your capacity to clear am, and your system dey try to protect itself the only way wey e know how, by shutting down the feeling altogether. That numbness na smoke detector, no be verdict.

When you catch those signs early, the fix rarely na to care less. Na to restore the things wey dey let care be renewable: rest, support of your own, clearer sense of wetin be your own to hold, and permission to hand off wetin no be.

The version of you wey dey last

The goal here no be to feel less. Na to stop to confuse self-erasure with kindness.

You fit be the person wey your team dey trust with their worst day and no pay for am with your own steadiness. You dey do am by staying yourself while you dey turn towards dem, by acting on wetin you feel instead of just marinating inside am, by keeping the lines wey dey let you keep showing up. Warmth wey dey finish no be higher form of caring. Na just flame wey you forget to feed.

When the absorbing don already go too far, when the dread no dey comot at the end of the day, when you dey numb to people wey you used to care about, or you dey snap, or you dey dread every one-on-one, treat that as information, no be character flaw. Talk to your own doctor or therapist. Lean on people wey fit hold *you* for a while. The most caring thing wey you fit do for everybody wey dey count on you na to make sure say the person wey dey do the caring no quietly disappear.

You fit keep your whole heart for this work. Just no hand am over piece by piece until none of am remain for the people wey you actually love, yourself join.
