Here da shape. Weeks one to four buy information. Weeks five to eight buy one small, visible win. Weeks nine to twelve set da standard you like get held to. Go hard da whole time. Composure stay what aim um at da part dat count.
What I actually should do my first week?
Map who decide what, and write down everything dat confuse you. Dose two things stay only available now, and both get harder every week you stay.
Da map not one org chart. Draw three columns: who decide, who influence da decider, and who find out last. Fill um in by asking people straight, cuz in week one you allowed fo ask anything and nobody going think less of you for um. Dat permission expire around week five. Ask each person you meet what dey working on, what stay in dea way, and who dey go to when something stuck. Da third answer stay da one dat tell you how da place really run.
Da confusion list stay da odda half. Every time something make no sense, write one line. Why two teams own dis? Why da deploy take one hour? Why nobody use da tool we paying for? Da confusion you feel in week one stay da most valuable thing you own, and it get one shelf life of about one month.
One practical thing, den back to da job. Put your training on da calendar in week one, before da new role eat all da empty slots. Da person still going hard in week twelve stay da one whose week get one floor under um, and your body stay da equipment ambition run on, not one reward for surviving da quarter.
How I prove myself without shipping something half-baked?
Spend da first month asking better questions than anybody expect, and da second month finishing one real thing. Speed on da wrong problem in week two read like inexperience, and cost more fo undo than da wait would have cost.
New hires get dis backwards cuz da anxiety stay loudest at da start. You feel one debt fo justify da salary, so you look for something fo fix in da first two weeks, and usually you pick da thing dat stay broken for one reason you neva learn yet. Everybody in da building already wen try da obvious fix. Da question dat earn you standing not "why we no just" but "what you wen try, and what wen happen?"
Meanwhile, your questions stay da output. One new person who ask sharp questions in week two stay already visible, already useful, and already teaching da room something about how dey think. Dat's one way better first impression than one rushed pull request.
When I should make my first visible move?
Pick da win in week five and finish um by week eight. Should be small enough dat nothing can stop you, and useful enough dat somebody outside your own team notice um pau.
Choose from da confusion list, cuz dat list stay one catalog of things everybody wen stop seeing. Da best candidates stay unglamorous and finishable: da report three people rebuild by hand every month, da setup step dat cost every new hire one day, da dashboard nobody trust. Announce nothing at da start. Finish um, den say one sentence about um in da place where your team talk, naming what wen change instead of how hard um was.
Da day you finish um, write da row down: what you wen do, what wen change, who wen see um. You not going remember da details in eleven months, and eleven months from now stay exactly when somebody going ask.
What I do with all da notes I wen take in week one?
Turn dem into da onboarding document nobody at dis company eva wen write, and hand um to da next person who start. Cost you one hour, make you learn da system twice, and it stay da fastest honest way fo get known before you get enough output fo be known for.
Do um in weeks nine to twelve, while your notes still readable and da answers still fresh. Take da confusion list, write da answer you eventually wen find next to each line, cut da complaints, and keep da parts one stranger going need. Send um to da next new starter with dea name on um, and copy your manager, not fo show off but cuz otherwise dey neva going know um exist.
Two things make dis worth one hour of one busy quarter. Da first stay dat teaching is da fastest route to actually owning what you know. Explaining da deploy process out loud show you exactly which parts you was faking, and you going fix dem dat same afternoon. Da second stay what um do to how people read you. Gallup wen find dat only about 12% of employees strongly agree dat dea organization do one great job onboarding new people, which mean da gap you just wen close stay one gap almost every company get and almost nobody fill. Da person who fill um turn into da person others come to, and dat happen months before dea own work get time fo speak.
Keep um modest and specific. Dis not one manifesto about how da company should change. It stay one page dat save da next person one week.
How I set da standard I like get held to?
In weeks nine to twelve, say out loud how you intend fo work, den work dat way in front of people. Norms you set in da first quarter get read as who you are. Da same norms introduced in month nine get read as one change of behavior, and changes of behavior invite questions.
Say da small things plain. When you need two days for one review, say so and deliver in two days. When you not going answer messages after nine at night, no announce one policy, just no answer, consistently, from da start. When you commit to one date, hit um or renegotiate um early. Reliability stay boring and it compound faster than brilliance, cuz everything anybody say about you for da next three years stay one summary of whether you wen do what you said.
Dis stay da quarter fo open da first real conversation about where you heading too. Not one ask, just one heading: what strong look like at da next level here, and what would you like see from me over da next six months. Da difference stay dat at week thirteen you get one map, one finished thing with your name on um, one document odda people use, one standard you wen set on purpose, and one manager who know what you aiming at.
Compare dat to da version where you wen sprint at whatevas wen show up first. Dat person stay exhausted at week thirteen too, and no can point at anything one stranger would recognize.
Pick da first version. Den keep going, cuz da twelve weeks was neva da goal. Dey was da setup for da three years.
