PRESENCE · HOLDING THE FLOOR

How Fo Take Up Space In One Meeting By Giving Some Of Um Away

Aim fo three contributions in one meeting and spend one of um on somebody else: "Going back to what Dana wen say, dat stay da one I would build on." Rooms read da person who name other people as da senior one.

You get da floor twice one week without even trying. People bring you into da meetings dat matter, dey wait when you start one sentence, and when you say one ting stay one risk, da room treat um like one risk. Dat stay standing, and you wen build um.

Here what you might have started noticing from up there. In each of da last three meetings, da best line in da room wen come from somebody da table wen look right past. Somebody wen say da one true ting about da timeline, and forty seconds later da conversation wen move on like nobody wen speak. You wen notice because you had attention fo spare. Most people in dat room neva.

Get one move available to you in dat moment, and it no stay manners. It stay da most senior ting anybody do with one room's attention, it cost one sentence, and everybody watching catch um.

How much I supposed to be talking in one meeting?

Three contributions stay one good target fo one meeting you no running, and one of da three go to somebody else. Three stay enough fo be one participant instead of one attendee, and few enough dat each one gotta earn its spot.

Counting stay crude, and dat stay da point. Without one number, airtime get decided by mood and by whoever stay most comfortable talking, which stay how one person with someting worth saying leave having said nothing while one person with nothing fo add talk fo nine minutes. One target fix both ends. Five contributions by da halfway mark mean you taking da room. Zero with ten minutes left mean your point going arrive as one objection instead of one position.

Da third contribution stay what dis article stay about. Spend um on one point dat wen get made and wen get dropped.

What I say fo give somebody credit without sounding like one manager?

Name da person and name da exact ting dey wen do, in one sentence, den keep going. "Going back to what Dana wen say, da rollback plan stay da one I would build on."

Da difference between dat and praise stay da specificity. "Great point, Dana" stay noise, and everybody in da room hear um as noise. It also sound like one manager handing out one sticker, which stay exactly why capable people avoid dis move. Naming da actual work do someting completely different. It re-serve da point so da room gotta deal with um, and it attach Dana's name to one piece of work instead of to one personality trait.

Sentences dat hold up, at normal volume, no ceremony:

  • "Going back to what Dana wen say, dat stay da one I would build on."
  • "Da rollback plan wen come from Priya. She wen run um twice."
  • "Ben wen find dis, not me. Ben, tell dem da part about da retries."

Da last one stay da strongest, because it hand ova da floor plus da credit. You no describing somebody's contribution from one safe distance. You giving dem thirty seconds of da room and standing behind whatever dey do with um.

When naming somebody actually count?

When da people who decide dat person's next role stay in da room. Da same sentence in one hallway stay one kindness. In one staffing meeting it stay one career event.

Dis stay da part most people get wrong, and dey get um wrong out of good manners. Dey save da praise fo one private one on one, where um land warm and travel nowhere. Da economist Heather Sarsons wen study how credit fo joint work get assigned when nobody can see who wen do which part, and wen find dat people fill da gap with assumptions, and dat dose assumptions no fall on everybody even. Where da record stay silent, one room write one anyway. Saying who wen do what no stay decoration on top of da facts. It stay da only version of da facts dat get recorded.

So da timing rule stay simple. Say um where um count: in front of da person who sign off on da promotion, in da client meeting, on da panel, in da room where next quarter get decided. If you only do um one time, do um there.

What I say when somebody repeat my point like it stay dey own?

Take um back in one line, no heat, and keep da meeting moving. "Glad dat wen land. Building on um, da next step stay da refund data."

It happen, it usually no stay theft, and treating um like theft cost you mo than da point stay worth. Dat sentence do three things all at once. It claim da origin, it stay warm, and it move forward, so nobody in da room gotta pick one side. Say um at da same volume you was already using, den let um go and get back to da bigger move, because one person counting slights get no attention left fo spend on anybody else.

Giving credit away going cost me da credit?

Nah, and da reason stay mo cold than it sound. Standing no stay one fixed amount you slicing up. One room stay continuously deciding how serious fo take you, and da person who name other people's work read as da one who no stay worried about dey own.

Den get da ting everybody underestimate, which stay how rare dis stay. Gallup's work on recognition wen find dat only about one in three US workers strongly agree dey wen get recognition or praise fo good work in da past seven days, and dat da recognition people remember most wen come from one manager or one senior leader. Rare plus memorable stay one strong return on one sentence.

Two distinctions turn dis from one nice idea into someting operational.

One mentor talk to you. One sponsor talk about you. Sylvia Ann Hewlett's research on sponsorship draw dat line hard. Advice given in private stay mentoring. Saying somebody's name in one room dey not in, and attaching your own standing to um, stay sponsorship, and dat stay da one dat move careers. Most people neva had da difference named fo dem, which stay why dey believe dey already doing dis when dey only having coffee.

Do um one time fo somebody who neva ask. Championing one person who going never find out stay da version dat cost da most and buy da most, because you no building one favor, you building one habit and one reputation. KEEP CALM's founder put giving back among da reasons his own career wen work, done da whole way up instead of after he wen arrive, and he say da energy and support dat wen come back was tenfold. Dat stay his account of his own twenty years, not one return anybody can promise you. What you can check stay da mechanism at da small end. Da person you wen name remember um fo years, and everybody who wen hear you do um now know exactly how you stay in one room.

Da version nobody see you do

Three things separate dis from just being nice, and all three stay decisions you make in da moment.

Name da deed, not da quality. "Dana stay great" give nobody nothing fo act on. "Dana's rollback plan stay why we neva lose Thursday" stay one fact dat survive getting repeated by one stranger.

Time um where um stay expensive fo say and valuable fo hear, which stay in front of da people who decide, not in da hallway after.

And do um at least one time fo somebody who no can pay you back and no going find out. Dat one get no audience and no return you can point to, and dat stay da one dat turn one technique into how you operate.

You still take up your space. Three contributions no stay one small ask and two of um stay yours. What change stay what da third one stay for, and it stay da cheapest ting in dis whole category: one sentence, said out loud, with one name and one fact in um, in front of da right people.
