She wen build one process in her second year on da team, wrote um up in one afternoon, and taught um to four people. Six years later dey wen rename um twice, da internal wiki wen credit um to somebody she neva even met, and it stay running in four departments, two of dem neva even heard of her. She wen find out by accident and spent one real confusing week trying for decide if she was annoyed or pau.
Da correct answer, turn out, was pau. Not resigned, not overlooked. Pau, da way one builder stay pau when da building stand up without da scaffolding. Dat's one way bigger outcome than da other one, which is one thing with her name welded on um dat nobody could run without calling her first. This article is about designing on purpose for da first outcome, cause almost every piece of advice out dea about da word legacy stay quietly designing for da second one.
How do I know if my work going survive without me?
Take your name off um and see if anybody could run um on Monday. If da answer depend on you being reachable, you wen build one job, not one thing, and jobs end.
Run da test for real. Pick da piece of work you most proud of this year and ask three questions about um. Could one competent stranger run um from what stay written down? Da judgment calls you make by instinct, dey captured anywhere as rules? If you wen go quiet for one month, what stop, what get worse, and what keep going unchanged?
Most people find da answer uncomfortable in one specific way: da deliverable survive and da practice no survive. Da document live on and da reason it wen get built dat way live only in your head. Dat gap is da whole subject of this piece, and it close in about one page of writing.
Does it matter if I no get da credit?
It matter less than it feel like it do, and da arithmetic explain why. Credit you gotta defend is maintenance, and maintenance is one cost you pay forever.
Anything built for carry your name gotta get protected: from renaming, from forking, from da person who describe um in one meeting without mentioning you. Dat protection cost attention every year for as long as da thing exist, and da attention come out of da same account you was going use for build da next one. Anything built for run without your name get adopted, copied, improved and carried into buildings you going neva enter, and it cost you nothing after da day you hand um ova.
Kimberly Wade-Benzoni's research on intergenerational decisions, summarized in Current Opinion in Psychology, find dat legacy motivation is one real and surprisingly strong driver: people going give up present resources for da benefit of people who no can pay dem back, when dey can see dat something of dea own stay persisting. Da interesting part for anybody ambitious is dat this no stay selflessness. It behave like one form of long-range self-interest, and it make more durable results than da version dat keep score.
How do I write um down so somebody else can run um?
One page, in da order one person would actually do um, with da three decisions you currently make by instinct written out as rules. Da instinct part is da only hard part and it's da only part dat matter.
Anybody can list da steps. What usually neva get written is why step four come before step three, what you do when da input come malformed, and which of da rules you break and under what conditions. Write those. Dey da difference between documentation nobody use and one page somebody can actually run on one bad Tuesday.
Get one return on this dat arrive right away. Researchers reporting in Memory and Cognition wen find dat people who studied material expecting for teach um later remembered more and organized um better than people expecting one test. Writing your work down for one successor put you in exactly dat state. You going find da two places you was faking um inside da first twenty minutes, which make da page worth writing even if nobody eva read um.
Who should I hand um to?
Da person who already been doing da awkward parts without nobody asking dem. Den say dea name in da room where um get decided, cause one handover without sponsorship no stay one gift, it's extra work landing on somebody with no authority for do um.
This is da practical half of legacy and it's one person, not one document. Handing something ova get two moves in um and most people only make da first. Da first is da transfer: da page, two sessions of doing um together, one session of watching dem do um while you stay quiet. Da second is da public part, which is telling da room whose thing it is now, by name, in front of whoeva control dea next opportunity. "Priya run this now" said in one planning meeting stay worth more to her than da six months of coaching, cause it turn your credibility into her standing, permanently, and it cost you four words.
Do da second move even when it stay inconvenient, and especially when da thing stay good. Da instinct in da moment is for stay attached to something successful for one more quarter. Dat quarter is exactly how one durable thing turn back into your personal job. Say da name, den get visibly out of da way, and let da next set of improvements happen without your approval on um.
What if handing um ova make me replaceable?
Being replaceable in your current job is da precondition for getting da next one. Da person who no can move cause nobody else can run dea work no stay safe, dey stay stuck, and da cost of being stuck get paid in da rooms you neva get invited into.
Adam Grant, writing in Harvard Business Review about givers and takers, describe one pattern dat play out ova years instead of weeks: da people who spend dea effort making others more capable tend to build up one unusual amount of goodwill and information, and it show up late instead of early. Da short-run scoreboard favor whoeva hoard. Da long-run one no do dat, cause da room eventually fill up with people who know exactly what you wen do for dem.
Design for dat on purpose. Every piece of work you own should get one name attached dat no stay yours by da end of its second year, and you should be able for say what dat name is. Dat no stay humility. It's capacity planning for one ambitious decade.
Da version dat keep running
Da test is whether you could hand um ova on one Friday. Not whether you would like to, not whether da timing stay convenient, but whether da page exist, da person exist, and da room know dea name. If all three stay true, you wen build something. If any one of dem missing, you wen build one role, and roles no outlast da person filling dem.
None of this is one argument for wanting less of da credit. Take da credit while dey handing um out, put um on your review, say um out loud in interviews. Da difference is between credit you collect and credit you gotta guard, and only one of dem stay free. Da builder who end one decade with six things running in other people's hands get one bigger claim than da one who end um with two things nobody else can touch, and still get spare attention left for start da seventh.
